When document automation needs human review

Human review is a product decision: decide which records can progress, which must stop and what a reviewer needs to make a reliable decision.

Start with the cost of being wrong

A wrong description in a search result and a wrong quantity posted to inventory have different consequences. Identify the fields and actions that affect money, stock, delivery or customer commitments, then define the review requirements with the process owner.

Use business rules alongside extraction output. A known product code with an incompatible unit is an exception even if the extracted text is clear. A missing currency cannot be repaired by selecting a plausible default without an approved rule.

Do not use a confidence number as the whole policy

Compare proposed values against required fields, arithmetic, approved master data, duplicate references and document completeness. If you use a model or OCR confidence signal, test how it relates to observed errors on your own samples before relying on a threshold.

Record why each case was held. “Unknown item code” gives an operator an actionable task; “low confidence” often does not.

Give the reviewer enough evidence

Show the document excerpt beside the proposed field, its normalized value, any proposed ERP match and the reason for review. Keep corrections traceable to the person and source version. Distinguish approving an extraction from approving an ERP transaction.

If the source changes after review, invalidate the relevant approval. Do not silently export a new value under an approval granted to an earlier document version.

Measure the review queue

Track review time, correction types, aged exceptions and records returned for clarification. Use those observations to improve mappings, source instructions and validation. A shorter queue is useful only if error rates remain acceptable.

Start with a limited document type and representative samples. Before allowing any straight-through processing, test normal records, duplicates, unknown references and destination failures against explicit acceptance rules.
